The practical answer
Prioritise reliable data access, explicit permissions, repeatable deployment and visible operating costs. A small AI pilot becomes easier to assess when the systems underneath it already have owners, quality checks and a recovery plan.
Cloud adoption creates an operational responsibility
Eurostat reports that 52.7% of EU enterprises used paid cloud services in 2025, compared with 45.3% in 2023. The survey covers enterprises with at least 10 employees or self-employed people in the specified business sectors. Cloud adoption is not a measure of AI readiness.
Our recommendation is to treat cloud and data work as part of the AI budget. Teams that cannot explain where a record comes from or how a service recovers from failure have important work to do before widening automation.
Trace one useful data journey end to end
Pick a real business question and follow the records needed to answer it. Identify the source system, the owner, the refresh process and the rules that decide access. Check how corrections and deletions move through downstream copies.
For knowledge retrieval, a correct answer is still a failure if the requester was not entitled to see its source. Carry permissions through indexing and retrieval. Test access boundaries with examples from different teams rather than checking only the most privileged account.
- Document source, owner, freshness and permitted use.
- Check duplicates, missing values and conflicting definitions.
- Test permission boundaries through the complete workflow.
- Define how updates and deletions reach derived stores.
Design for the second release and the first incident
Use repeatable deployment, separate environments and a rollback path. Make secrets management and access revocation routine. Define a small set of operational signals that tells an owner whether the service is healthy.
Track the whole cost of a useful result: infrastructure, model calls, storage, retries and human review. Test recovery procedures against the business’s needs. Buying a backup feature and demonstrating a restore are different pieces of work.
Modernise in steps that leave the business usable
You may not need to replace a legacy application to expose a useful workflow. A well-scoped API or integration can create a boundary that supports improvement while the existing system continues to operate.
Brief the missing capability rather than prescribing a new platform. OutCode can help frame the required data, cloud, integration and quality roles so you can compare profiles against the work. Set an initial milestone that produces a usable foundation and enough evidence to decide the next investment.
